How to price AI consulting packages clients actually get
When clients don't understand what they're buying, they default to "too expensive" — here's how to fix that.
Most AI consultants lose deals not because their price is wrong, but because the client has no frame of reference for what they're paying for. "You want $3,000 to set up some ChatGPT stuff?" That's the moment the conversation falls apart — and it's almost never about the number.
The fix isn't to lower your prices. It's to change what the client thinks they're buying before you ever name a figure.
1. Sell the outcome, not the technology
The second you say "AI automation" or "LLM integration," you've made the client responsible for understanding a concept they don't know yet. That's unfair to them and expensive for you.
Instead, describe what life looks like after the engagement. "Your team stops spending six hours a week manually sorting customer requests" is something a client can picture and put a dollar value on. "A custom GPT-4 pipeline" is not. Lead with the before-and-after, then let the technology be the footnote.
2. Anchor price to a cost they already feel
Clients reject prices they can't compare to anything. Give them a comparison.
- If they're paying a part-time admin $1,500/month to do work your setup automates, your $4,000 one-time fee looks like a 2.5-month payback.
- If a bad customer response costs them one lost client worth $800, and you're preventing 10 of those a year, your $6,000 retainer has an obvious ROI story.
Find one number they already know — a salary, a software subscription, a lost-deal average — and anchor your price next to it. You're not justifying your fee; you're contextualising it.
3. Build tiered packages with obvious names
"Bronze / Silver / Gold" means nothing. Name your tiers after the problem they solve:
- Quick Win — A single workflow automated, results in 2 weeks.
- Running Smoothly — 3–5 processes automated, team trained, 60-day support.
- Hands Off — Full operational audit, ongoing optimisation, monthly check-ins.
Tiering does two things: it shifts the client's question from "should I buy?" to "which one fits me?" — and it makes your middle tier look like great value by design. Most clients will land there. That's intentional.
4. Show work-in-progress, not just deliverables
One reason clients feel uncomfortable paying for AI consulting is that it feels invisible. They're not getting a physical product. Reduce that anxiety by making your process tangible early.
Send a short Loom after week one showing the prototype. Share a simple one-page scope document before you start. Give them a shared folder that fills up over time. None of this takes long, but it turns an abstract engagement into something they can see, screenshot, and show their business partner. Visible progress justifies price in a way that a final invoice never can.
5. Use a paid discovery session to qualify and frame value
If a prospect hesitates on price, the worst move is to discount immediately. A better move: offer a paid 90-minute discovery session ($300–$500) where you audit their current operations and show them exactly where AI could save time or money.
This does three things at once. It filters out people who were never going to buy. It puts a price tag on your thinking so they stop expecting free strategy. And it almost always surfaces a pain point big enough that your full package price suddenly feels proportionate. Clients who pay for discovery rarely argue about the project price — they already know what they're getting.
Pricing conversations are really positioning conversations in disguise. If you're having them over and over, that's time you could be spending on actual client work.
