How to price your AI consulting retainer right

Stop leaving money on the table — here's how to set a retainer rate that reflects your real value.

Most AI consultants set their retainer by doing one thing: guessing. They look at what a developer charges, cut it a little so they seem "reasonable," and end up locked into a rate that punishes them six months later when scope creeps and their hourly math falls apart.

The fix isn't a fancier spreadsheet. It's a clearer picture of what you're actually selling — and to whom. Here are five tactics to get there.

1. Price the outcome, not your hours

Clients don't buy your time. They buy the result your time creates. An AI workflow that saves a 10-person team four hours a week is worth roughly $2,000–$4,000 a month in recovered labor — before you count the revenue upside. If your retainer is $800/month, you're gifting the rest to your client.

Before you quote anything, ask your prospect: what does this problem cost you right now? Get a real number. Your retainer should sit at 20–30% of the monthly value you create. That's still a screaming deal for them, and a sustainable business for you.

2. Anchor to a higher number first

Pricing is relative. If you open with your "standard" retainer, that's the only number in the room. Instead, present three tiers:

  • Starter — defined deliverables, capped scope, lower price
  • Growth — your target retainer, full ongoing advisory, priority access
  • Embedded — high-touch, partially exclusive, premium rate

Most clients land on the middle tier — which is exactly where you want them. The top tier also reframes what "expensive" means. A $4,000/month retainer feels steep alone; it looks sensible next to a $9,500/month option.

3. Scope ruthlessly before you sign

Undercharging usually isn't a pricing problem — it's a scoping problem. Vague agreements attract unlimited requests. Before you agree on a number, write down exactly what's included:

  • How many active projects run at once?
  • How many hours of async communication per week?
  • Who owns implementation vs. who owns strategy?
  • What triggers an out-of-scope conversation?

Put a short one-pager in front of every new client before money changes hands. When scope is clear, you stop discounting for ambiguity — and clients respect the engagement more.

4. Build in a 90-day price review

The AI space moves fast. The tools you're building on today may double in capability — or disappear — by next quarter. Don't lock yourself into a 12-month rate when your own costs and expertise are shifting that quickly.

Write a simple clause into every retainer: "Pricing is reviewed at 90 days based on delivered value and updated scope." Most clients won't push back — it signals that you're serious about results, not just billing. And it gives you a natural checkpoint to raise rates without an awkward cold conversation.

5. Charge a setup fee, always

The first 30 days of an AI consulting engagement are the most labor-intensive: discovery, data audits, tool selection, workflow design, stakeholder interviews. That work often costs you more than two months of retainer time.

A setup fee of 50–100% of the monthly retainer covers that sprint and filters out clients who aren't serious. It also changes the psychology of the relationship — the client has invested upfront, so they show up with better access and faster decisions. Call it an "onboarding fee," a "discovery sprint," or a "foundation engagement." Call it whatever you want. Just charge it.
